A new Food System Barometer has found that protein diversification across the food system is moving from strategy into execution, but progress remains uneven and constrained by cost, supply, processing capacity and organisational capability.

Developed by Planeatry Alliance, the Barometer is based on in-depth conversations with ten senior leaders working across food manufacturing, retail, farming, cities, investment and nutrition. It provides a practical assessment of where momentum on healthy, sustainable diets is accelerating, emerging or fragile across the system.

The findings suggest that protein is increasingly being treated as a whole-portfolio issue rather than a niche innovation category, as businesses respond to mounting pressure from health outcomes, climate risk, regulation and shifting consumption patterns.

Across manufacturing and retail, progress on protein diversification is strongest where nutrition and sustainability are treated as commercially material considerations, embedded within core decision-making rather than managed as reputational or discretionary agendas.

However, contributors also highlighted significant delivery risks. While data, analytics and AI are improving visibility of portfolio-level risk and opportunity, many organisations lack the skills, systems and aligned incentives needed to act at speed. Supply availability, processing capability and cost pressures were consistently cited as binding constraints.

External pressures are also beginning to reshape protein and wider healthy sustainable diets strategies. Contributors pointed to the growing influence of regulation, public debate and GLP-1 uptake on whole-portfolio thinking, accelerating scrutiny of protein balance across food baskets rather than individual product lines.

The Barometer concludes that the protein transition has entered a critical delivery phase. Without parallel investment in infrastructure, capability and system readiness, ambition risks outpacing execution — slowing progress or reinforcing existing patterns rather than enabling meaningful diversification.

“Without supply, ambition collapses,” noted one contributor.

“It’s easy to scare people with problems, but hard to convince them with solutions,” said another.

The Food System Barometer is intended to support businesses, investors and policymakers seeking to understand where change is genuinely happening across the food system, and what is required to move from ambition to delivery.
